Formerly overweight people, what was your first exercice et diet program?

Trying to find some daily programs or habits to maintain each day and lose weight weeks after weeks. So far I'm not sure where to start. Some days I'm more motivated so I try to do a lot of exercices, other days I feel discouraged and a bit lost so I just eat whatever I want and tell myself I will start again when I will have the optimal program and habits.

I actually feel good and more ''awake'' after exercices, but some are so hard to do in my situation, since my pounds are more focused in my belly and legs, push ups are kinda a nightmare. I've read somewhere in reddit that a few people focused more on diet and then, when they lost enough, started to exercice more. But I saw some people who said they started exercice at day 1 too.

What are your tips? Do you think I should focus just on diet and do minimal exercices, maybe walking? Or should I keep going, do push ups and stuff? Maybe I should just focus on arms muscles with dumbbells or something? I also have an exercice bike, it's boring but it's sure less hard than pushups lol.
